There's a moment after a Grigoire kill when the chest pops, your bags are already crowded, and you wonder if that Shard of Agony should go straight into the next Duriel attempt. That's where runs get messy. A shard isn't just another pickup among Diablo IV Items; in Season 14, it represents a piece of your Duriel plan. Spend it with no matching materials, a shaky build, or five minutes left before you log off, and the session usually goes nowhere.
Build Your Grigoire Routine
Grigoire, the Galvanic Saint, is the reliable stop for Shards of Agony. Get his summon materials first, enter with empty bag space, kill him, loot the hoard, repeat. Simple loop. The useful part is making it a block of runs instead of a one-off detour. Keep Varshan active in the same rotation, since his materials feed the wider boss chain and stop your Duriel resources from leaning too hard in one direction.
Finish Whispers until you have enough materials for several boss entries.
Clear your inventory before opening any boss arena.
Run Grigoire and Varshan in batches, not whenever one summon happens to be ready.
Use the same Torment level until kills stay quick and controlled.
Where Runs Usually Fall Apart
On paper, the loop asks you to collect materials, defeat Grigoire, then turn the shard into Duriel progress. Fair enough. The problem is that people treat every shard like an urgent ticket. They jump into Duriel with an unfinished setup, poor resource recovery, or only part of the needed material pile. Then the fight drags, deaths start costing time, and a valuable entry becomes a sour memory.
Set a target before you begin. Gather enough for a real session, then check your single-target damage and defensive layer on Grigoire first. If that kill feels slow, don't force a higher Torment just because the reward looks better. Drop to the level where you can maintain damage, refill resources, and survive a missed dodge. Make the boss run boring - boring kills are fast kills. Once Grigoire is comfortable, stack the shards alongside the rest of your Duriel materials and spend them in one focused stretch.
Solo Stacks Or Party Rotations
Solo farming gives you control. You choose the pace, the Torment level, and when to stop. It also means every summon cost comes from your own stash. Four-player rotations stretch that stash much further because each player brings materials and the group gets repeated attempts. The catch is obvious: don't join a party where one player melts the boss while another keeps getting flattened. Match the group's difficulty and confirm everyone is ready before the first summon. Nightmare Dungeons, seasonal activities, elite-heavy zones, and reward caches fill the gaps between boss sessions while your character keeps improving.
Questions Before You Spend
Should you save Shards of Agony for a specific Unique or Mythic Unique chase? Yes - save them until your build can actually cash in on the attempts. Need extra materials without breaking your route? Pick up Diablo 4 gear for sale only after checking your build gaps, then get back to Whispers, Varshan, Grigoire, and Duriel with a full plan.
